Industry 4.0 isn’t “technology”—it’s frictionless coordination

When someone tells me “we want Industry 4.0,” I don’t start with sensors, robots, or screens.

I start with a harder question:

Can your business coordinate decisions with evidence—without re-keying and without chasing information?

If you can’t, what you buy won’t modernise you. It will complicate you.

Done well, Industry 4.0 changes the operating condition:

    • from opinions to visibility
    • from late correction to early detection
    • from heroes to systems.

The word that captures it best is convergence.

Convergence: when data travels without losing truth

In a non-converged business, I see this pattern instantly:

    • sales creates one version
    • planning interprets another
    • production “adapts” on the floor
    • logistics “fixes” at the dock
    • after-sales “absorbs” at the end.

Each step produces a new reality.

You pay in urgency, rework, duplicates, broken promises, and internal conflict disguised as “normal.”

Convergence exists to stop that: one traceable chain of states.

## The clearest symptom: re-keying (the hidden tax)

Copy/paste between systems, retyping specs from emails, duplicating item masters, calling to confirm what “should be” in the system—these are not small problems.

Re-keying creates:

  • silent errors
  • stale data

and decisions based on fiction.

Industry 4.0 begins when data is captured once and reused many times.

## My practical model: a nervous system

I call convergence a nervous system:

    1. sense signals
    1. interpret
    1. act
    1. learn.

Signals live across ERP, WMS, scheduling, the shop floor, CRM, and after-sales.

Convergence is not “more dashboards.” It’s connecting states and events so the business reacts with rules.

## Project-based operations suffer more—and gain more

Project work multiplies variation: dimensions, modules, fittings, finishes, installation constraints, delivery windows.

So I don’t look for a robot to prove Industry 4.0. I look for this:

Can you tell—fast and with evidence—whether a project is ready to ship complete?

If not, you don’t have a nervous system yet.

## Ten signs of “fake Industry 4.0”

    1. screens exist, but people still ask in chat
    1. data is recorded, but nobody trusts it
    1. traceability is “for audits,” not decisions
    1. KPIs are reviewed late
    1. the production plan is rewritten daily
    1. customer changes are handled manually
    1. quality is discovered at the end
    1. logistics learns too late what is missing
    1. stock “exists” but isn’t actually available
    1. remove one key person and the system goes blind

If several fit, you need integration with criteria, not more tools.

## What I assess before I talk about buying anything

Four operational layers:

### Truth layer

Shared definitions of critical data.

### State layer

The order/project as a life-cycle.

### Event layer

What must trigger reaction (change approved, nonconformity, machine stop, kit incomplete…).

### Decision layer

Rules that reduce chasing.

## Traceability: protecting the promise, not just the lot

I use traceability to answer:

  • where is it
  • in what state

what is missing to keep the promise.

If you can’t answer “what’s missing to ship complete today?” your traceability is decorative.

## Quality and production: where Industry 4.0 becomes profitable

It pays when you stop discovering problems at the end.

I look for early detection: in-process checks, causes captured, learning loops that prevent repetition.

Without convergence, quality becomes inspection and rework becomes habit. With convergence, quality becomes a signal that adjusts sequence, priority, and promises.

## Capacity: stopping blind promises

Convergence helps you promise with evidence: real capacity, real load, real constraints, real states.

It won’t magically make you faster. It makes you less unpredictable.

## Decision criteria: invest now or redesign first

Invest first if...

re-keying is structural, changes are frequent and costly, states are unclear, kits are incomplete, and promises ignore capacity.

Redesign first if...

there are no shared definitions, each area protects its own truth, and operational states don’t exist.

In that case, the best investment is clarity of language and flow.

## The question that separates “trend” from “system”

When a critical project goes off-track, do you learn from the system—or from a person?
