A system so purchasing stops being a lottery you pay for in production, installation, and service.

There’s a phrase I hear often that, while it sounds good, usually hides a ticking time bomb for the P&L: “We managed to lower the purchase price by 15%.”

At first glance, it’s a victory. Theoretical margin goes up, the budget stretches further, and the purchasing department meets its KPI. But weeks later, that victory starts collecting its real price elsewhere:

    • on the production line that stops because the material is “slightly different,”
    • in the quality team inspecting double the volume
    • in the installer filing, adjusting, or forcing the part on-site
    • in the urgent call to the legacy supplier to save us (at a premium) because the new one failed.

Strategic sourcing isn’t about “squeezing the supplier.” It’s about mathematically understanding that purchase price is just the tip of the iceberg of real cost.

I want to be very clear: buying poorly is the fastest way to destroy a commercial promise. And buying well isn’t buying cheap: it’s buying certainty.

## The invisible failure: why unit price lies

Traditional accounting systems have a dangerous flaw: they track invoice price very well, but they track friction cost very poorly.

If I buy a component 10% cheaper, that line in Excel turns green. But if that component causes:

    • assembly variability
    • micro-stops
    • or 1% higher rejection rate

...that savings has vanished before the product even leaves the door.

The problem is that the savings are visible and celebrated today. The excess cost is diffuse, charged to “factory inefficiency” or “quality issues,” and paid tomorrow. That disconnection is what turns tactical sourcing (price-based) into a trap for global profitability.

## Operational symptoms that purchasing is breaking your operation

You don’t need to look at the P&L to know if sourcing is failing. The operation screams it at you every day with repeatable symptoms:

### 1) “Negotiable” quality

When the inbound team has to decide “let’s let this pass because there’s nothing else,” you’ve lost control. The quality standard isn’t defined by engineering; it’s being defined by urgency.

### 2) Chronic urgency

If a significant part of purchases is managed with “URGENT” or “TOP PRIORITY” tags, your sourcing process isn’t planning; it’s reacting.

### 3) Rework in assembly or installation

This is the clearest signal. If your operators have to adapt, clean, extra-machine, or sort material before using it, you are paying your team’s wages to fix purchasing’s “savings.”

### 4) The “hostage” supplier

When you only have one approved supplier for something critical and you know it (and they know it), price and lead time are dictated by them. That’s not a commercial relationship; it’s a dependency risk.

## The risk nobody tracks: variability + friction

The biggest enemy of operational efficiency isn’t high cost; it’s variability.

A reliable supplier who is slightly more expensive is often cheaper in total because they give you stability. You know that:

    • if you order 100, 100 arrive
    • they arrive on the day they said
    • and they work as they should.

That stability allows you to reduce safety stock, simplify receiving, and plan production with confidence.

When purchasing introduces variability (late arrivals, wrong quantities, fluctuating quality), it forces the whole company to armor itself with operational “fat”: more stock, more inspection, longer lead times to the final customer.

That structural excess cost is rarely assigned to the purchasing decision, but it is born there.

## TCO without the smoke: the real cost map

Total Cost of Ownership (TCO) sounds like corporate theory, but it is pure operational survival.

I visualize it as a layer map.

    1. Purchase Price: What you pay on the invoice.
    1. Acquisition Cost: Transport, customs, admin.
    1. Quality Cost: Inspection, scrap, rejection, returns.
    1. Operation Cost: Rework, line stops, inefficiency.
    1. Risk Cost: Extra safety stock, delay penalties to customers.

Real strategic sourcing evaluates the supplier by looking at all 5 layers. Because sometimes, the “expensive” supplier in layer 1 is the most profitable in the total sum. And the “cheap” supplier is costing you the project margin.

## Criticality: not everything is bought the same way

A common mistake is treating all suppliers with the same yardstick.

There are commodity suppliers: what they sell is standard, there are many options, and risk is low. Here, efficiency and price rule.

But there are promise suppliers: they sell something that directly conditions your ability to fulfill your promise to your customer (a key component, a specific finish, proprietary technology).

With promise suppliers, the relationship cannot be transactional. You can’t switch suppliers for a penny if it jeopardizes your delivery reliability. Here you seek partners, integration, and visibility, not auctions.

## Minimum governance: decisions before the wedding

You don’t need a giant purchasing department to do strategic sourcing. You need governance.

Governance means having clear answers before issuing the purchase order:

    • Who validates technically? Purchasing cannot approve a technical product without operations or engineering sign-off.
    • What is the Plan B? For critical items, do we have a second activatable source, or are we exposed?
    • How do we measure performance? Do we know, with data, if the supplier meets deadlines and quality, or do we rely on feelings?

If these questions have no owner, the purchasing decision becomes subjective and dangerous.

## The anti-hero: avoiding reactive purchasing

In many companies, the buyer becomes a hero because they get the “impossible” material at the last minute to save the order.

I prefer the anti-hero: the one who designed the framework agreement, negotiated the consignment stock, or defined optimal lots so that urgency never existed.

Strategic sourcing is boring. It’s predictable. It’s quiet. And it’s enormously profitable. “Exciting” and urgent purchasing is a symptom of failure.

## What I check in a diagnosis

When I analyze a company’s purchasing function, I don’t look at their invoices first. I look at their interactions.

I look for signals of disconnection:

    • Does purchasing know what problems their material causes in the factory?
    • Does operations know why that supplier was chosen?
    • Is there a supplier “traffic light” based on real incident data?

And above all, I look for the hidden cost: how much effort the organization dedicates to managing the friction that comes through the goods-in door.

## Closing

Your supplier is an extension of your factory. If they are unpredictable, you are unpredictable.

If you feel purchasing is going one way and operational reality another, maybe it’s time to review not just who you buy from, but how you decide.
